Des entreprises qui ont fait le dos rond en tentant d\u2019absorber le choc d\u2019une r\u00e9cession \u2018courte\u2019 mais violente, plient aujourd\u2019hui sous le poids des charges et de la fatigue. Face aux difficult\u00e9s qui peuvent sembler insurmontables, pouvons-nous encore esp\u00e9rer obtenir un engagement fort de la part de collaborateurs \u00e9prouv\u00e9s \u00e0 la fois par la succession des crises et par une mise \u00e0 contribution plut\u00f4t exigeante au cours de ces derni\u00e8res ann\u00e9es? Motiver les travailleurs lorsque l\u2019\u00e9quilibre voire l\u2019existence m\u00eame de l\u2019entreprise est menac\u00e9e, est-ce possible? Et comment? <!--more--><\/p>\n<p>La fragilit\u00e9 qui caract\u00e9rise nos organisations aujourd\u2019hui a pour cons\u00e9quence premi\u00e8re qu\u2019aucune d\u2019entre elles n\u2019est vraiment \u00e0 l\u2019abri. De simples \u00e9v\u00e9nements peuvent provoquer une crise majeure, \u00e0 l\u2019impact destructeur. Trois questions centrales s\u2019imposent en mati\u00e8re de People Management lorsque le collectif (et les individus qui le composent) est soumis \u00e0 si rude \u00e9preuve.<\/p>\n<p><strong><em>Faire front dans l\u2019adversit\u00e9?<\/em><\/strong><\/p>\n<p>Pour \u00eatre en mesure d\u2019appr\u00e9hender une situation aussi dure, la qualit\u00e9 de la communication est pr\u00e9pond\u00e9rante. L\u2019exigence de clart\u00e9 et de v\u00e9rit\u00e9 est bien s\u00fbr essentielle. La transparence totale est-elle pour autant conseill\u00e9e? Dans ce type de situation, nous sommes contraints de composer avec l\u2019incertitude. Les issues ne sont jamais certaines, malgr\u00e9 tous les efforts d\u00e9ploy\u00e9s en mati\u00e8re d\u2019anticipation. Mener d\u00e8s lors une communication complexe (puisque celle-ci devrait envisager les diff\u00e9rentes possibilit\u00e9s) est \u00e0 coup s\u00fbr un bel exercice d\u2019\u00e9quilibre. Cela n\u2019offre cependant aucune garantie d\u2019engagement dans le chef des collaborateurs. Parier sur des \u00e9quipes soud\u00e9es, pr\u00eates \u00e0 faire \u00e0 l\u2019adversit\u00e9 dans un \u00e9lan de solidarit\u00e9, est une belle id\u00e9e. Qui peut fonctionner sur une p\u00e9riode raisonnable. Et qui ne r\u00e9siste pas \u00e0 l\u2019\u00e9preuve du temps. T\u00f4t ou tard, le r\u00e9flexe de survie auto-centr\u00e9 refait surface. Penser \u00e0 soi avant tout n\u2019est pas \u2018bl\u00e2mable\u2019. Il s\u2019agit d\u2019une donn\u00e9e parmi d\u2019autres \u00e0 int\u00e9grer dans l\u2019\u00e9quation, qui impose rapidement la personnalisation de la communication vers celles et ceux qui sont demandeurs.<\/p>\n<p><strong><em>L&rsquo;exode pr\u00e9visible (et in\u00e9vitable?) des meilleurs talents<\/em><\/strong><\/p>\n<p>Dans la plupart des cas, on assiste \u00e0 une fuite des talents pour lesquels le projet fait \u2018moins de sens\u2019 ou qui r\u00e9pondent tout simplement \u00e0 l\u2019appel de sir\u00e8nes devenues plus s\u00e9duisantes, offrant de meilleurs perspectives \u00e0 court, moyen et long terme. Et la r\u00e8gle veut que ce sont toujours les meilleurs qui s\u2019en vont les premiers\u2026<br \/>\nEst-ce une fatalit\u00e9? Non. Pr\u00e9server vos \u2019talents pr\u00e9f\u00e9r\u00e9s\u2019 passe par la reconnaissance de ceux-ci ainsi que par le renforcement de leurs r\u00f4les et responsabilit\u00e9s. Lorsque l\u2019organisation dans son ensemble est en p\u00e9ril, le moment est id\u00e9al pour promouvoir les profils capables de la sortir de l\u2019orni\u00e8re. Tellement \u00e9vident et tellement\u2026 contre-intuitif puisque les temps sont plac\u00e9s sous le signe de l\u2019\u00e9conomie des moyens et de la contrainte. Restons audacieux, \u00e0 d\u00e9faut d\u2019ambition provisoirement. La crise ne nous interdit certainement pas de permettre \u00e0 nos talents rares de s\u2019exprimer pleinement. Que du contraire.<\/p>\n<p><strong><em>Accompagner en cas d\u2019\u00e9chec du processus de survie<\/em><\/strong><\/p>\n<p>Nous l\u2019avons \u00e9voqu\u00e9 ci-dessus, la nature m\u00eame de l\u2019entreprise en difficult\u00e9 consiste \u00e0 ne plus \u00eatre en capacit\u00e9 d\u2019offrir une perspective s\u00fbre et enthousiasmante. L\u2019\u00e9chec et la fin possible de l\u2019aventure font partie des hypoth\u00e8ses plausibles.<br \/>\nEt alors? On fait quoi si cela devait effectivement se terminer dans le sang et les larmes. Rien ne nous emp\u00eache d\u2019aider nos collaborateurs \u00e0 voir au-del\u00e0 des murs de nos organisations. Aller au-del\u00e0 de notre p\u00e9rim\u00e8tre de responsabilit\u00e9, cela revient \u00e0 poser un pur acte de g\u00e9n\u00e9rosit\u00e9 et \u00e0 redonner, au prix d\u2019un petit effort, des raisons de croire \u00e0 un autre projet entrepreneurial. Terriblement important, il nous semble.<\/p>\n<p>Une entreprise en difficult\u00e9, c\u2019est au fond une organisation en transformation, qui vit en plus avec une \u00e9p\u00e9e de Damocl\u00e8s au-dessus de la t\u00eate. L\u2019\u00e9preuve \u00e0 laquelle peuvent \u00eatre confront\u00e9s les travailleurs est \u00e0 la fois in\u00e9dite et douloureuse dans le sens o\u00f9 tout cela peut s\u2019arr\u00eater \u00e0 chaque instant, avec les d\u00e9g\u00e2ts mat\u00e9riels et psychologiques que cela suppose.<br \/>\nPour aider nos coll\u00e8gues \u00e0 vivre avec tout cela, il est n\u00e9cessaire d\u2019\u00eatre aussi proche et authentique que possible malgr\u00e9 des conditions d\u00e9grad\u00e9es et le risque de devoir porter le coup de gr\u00e2ce \u00e0 un moment donn\u00e9. Demander \u00e0 nos collaborateurs d\u2019attendre que les jours meilleurs reviennent n\u2019est sans doute pas la bonne option.
