Comme il ne parvient pas \u00e0 \u00e9loigner une mouche particuli\u00e8rement &lsquo;intrusive&rsquo;, l&rsquo;ours se saisit d&rsquo;une pierre pour l&rsquo;\u00e9liminer et&#8230; il fracasse le cr\u00e2ne du jardinier.<!--more--><\/h1>\n<p><em>\u00ab\u00a0Cette histoire me rappelle un constat r\u00e9current que nous portons sur nos pratiques en mati\u00e8re de coaching: des efforts bien intentionn\u00e9s destin\u00e9s aux nouveaux engag\u00e9s se r\u00e9v\u00e8lent contre-productifs au final\u00a0\u00bb<\/em> explique le Pr Watkins. <em>\u00ab\u00a0Parmi ces pratiques courantes &lsquo;rat\u00e9es&rsquo;, relevons l&rsquo;id\u00e9e qu&rsquo;il convient de laisser les nouveaux venus s&rsquo;installer dans leur fonction avant de partager les premiers feedbacks correctifs, m\u00eame lorsqu&rsquo;il est \u00e9vident qu&rsquo;ils commettent des erreurs grossi\u00e8res. Nos repr\u00e9sentations partent du principe que seuls les encouragements sont appropri\u00e9s tant que nous nous trouvons dans la phase d&rsquo;accueil. Et bien, nous leur rendons un mauvais service en agissant de la sorte.\u00a0\u00bb<\/em><\/p>\n<p><em>\u00ab\u00a0Pendant le temps que nous laissons courir avant de donner un premier feedback authentique, nos nouvelles recrues commettent des erreurs, &lsquo;endommagent&rsquo; leurs relations avec leurs pairs et impactent n\u00e9gativement leur propre cr\u00e9dibilit\u00e9. Plus cette p\u00e9riode de latence est longue, plus il est difficile de se remettre sur le bon chemin. En effet, la &lsquo;r\u00e9putation&rsquo; du nouveau collaborateur est install\u00e9e tr\u00e8s rapidement et s&rsquo;av\u00e8re dans la pratique tr\u00e8s difficile \u00e0 corriger par la suite.\u00a0\u00bb<\/em><\/p>\n<p><em>\u00ab\u00a0Comment corriger cela ? En donnant un feedback conforme \u00e0 la r\u00e9alit\u00e9 sans tarder. Bien entendu, il convient d&rsquo;adapter la m\u00e9thode de communication utilis\u00e9e afin d&rsquo;\u00e9viter que le collaborateur ne se sente inutilement en danger. Nous recommandons d&rsquo;introduire un processus d&rsquo;\u00e9valuation verbale \u00e0 360\u00b0 dans le cadre du parcours d&rsquo;accueil de chaque nouveau travailleur. Nos \u00e9tudes tendent \u00e0 d\u00e9montrer que cette premi\u00e8re phase d&rsquo;\u00e9valuation doit avoir lieu end\u00e9ans les 60 premiers jours. Ce laps de temps est consid\u00e9r\u00e9 comme suffisant pour que le collaborateur et l&rsquo;organisation aient pu faire connaissance. Il est \u00e9galement per\u00e7u comme assez pr\u00e9coce pour identifier les difficult\u00e9s rencontr\u00e9es.\u00a0\u00bb<\/em><\/p>\n<p>Le Professeur Watikins poursuit:<em> \u00ab\u00a0Ce processus ne devrait pas constituer un investissement important ni en temps, ni en argent. L&#8217;employ\u00e9 peut d&rsquo;ailleurs en prendre l&rsquo;initiative, \u00e0 condition qu&rsquo;il soit &lsquo;\u00e9quip\u00e9&rsquo; du mat\u00e9riel adhoc (une plateforme digitale par exemple) et que l&rsquo;ensemble des parties concern\u00e9es soient align\u00e9es sur les objectifs du dispositif.
